A new B2B service at a Japanese fintech: conversions ×6 in months

The service had relied on the parent company's sales team and had no marketing function. We set the priorities and, more importantly, the list of things not to do, then built the landing page, the ad program, creative and measurement, and kept re-planning as the offer changed week to week. Conversions grew six-fold within months. The client's words: "strategy through execution, one person, no hand-offs; it was cheaper to start than to hesitate."

Hero concept "a fresh serum that bursts" drew 8 of the top 100 posts; cleansing oil and pores drew 83. Entry through the problem, brand later. ~6,000 stores from day one. 200,000 units in six months, 2.5 million to date.

Pore care, the claim space where the Yakki law is strictest, won on filmed before-and-after instead of words. 90%+ sponsored Reels via gifting, TikTok Shop Japan as the point of sale. Estimated Amazon monthly sales ¥0.48M → ¥41.7M in eleven months.

Perfect One Focus

Separate brand for under-thirties, Qoo10 as the main channel, TikTok ads concentrated in the days before each Mega Sale. View peaks land on Mega Sale months and grow: 21.45M (May 2024) → 37.36M (Nov 2025). Year-one sales over ¥1B, 60% e-commerce, then the drugstore shelf.

YOLU

Invented "night beauty" on a saturated shampoo shelf. Top twenty TikTok videos were all sponsored and talked about feel and store, while the brand itself carried the concept. 10M units in year one, 100M in 4.5 years, number one drugstore haircare brand.

KATE Lip Monster

A claim that invites a filmed test, named shades that create a collection, stock-outs that became news. 350M views at 0–15% sponsored. 28M units on almost no ad spend.

THE ANSWER (Kao)

Specialty stores first, drugstores second; 13 of the top 15 videos sponsored, all UGC-style. 80% sponsored share at launch, the opposite of Lip Monster, which changes what to do next. 1M units in seven months, 2.3M in a year.
